Founding Thesis

Absorptive Capacity

The Determining Factor in Enterprise AI Success

The AI transformation will not ultimately be won by the enterprises with the most AI. It will be won by the enterprises with the greatest capacity to absorb AI and continuously turn it into measurable outcomes.

I · The Capital Allocation Problem

The realization gap in enterprise AI investment.

AI investment has scaled faster than the enterprise's ability to convert it into operating value. It is no longer experimental spend, yet outcomes remain uneven across the portfolio.

The questions that matter are not being answered, not because the answers do not exist, but because no system is assembled to surface them.

  • Where is our AI investment deployed, and what is it actually producing?
  • What is our AI investment returning and how do I defend the budget request?
  • Where do we act, redirect, or double down and what happens if we do not?

Answering these questions requires a system that connects what was expected from AI investment with the evidence of what it is producing. The requirement is structural: make the commitment, evidence, and resulting value visible together, so accountable owners can decide where to act, redirect, or double down.

The question enterprises now face is not whether to invest in AI. It is whether they possess the absorptive capacity to convert that investment into operating capability, and whether they have the system to know if they do.

II · The Basis for Governance

Governance begins with what can be known.

The instinctive response is to add more governance, more reporting, more oversight. Governance depends on reporting, and reporting depends on evidence captured from the initiative level onward. Establishing the baseline and commitment at the outset creates the basis for governing what follows.

The system establishes the basis for discipline. Financial reporting improved with the general ledger. Supply chain accountability improved with ERP. In each case, the governance discipline was a consequence of the system that made activity visible and measurable.

The system that closes this gap makes governance possible. Absorptive capacity is the organizational capability. The System makes that capacity explicit, measurable, governable, and capable of strengthening over time.

From Thesis To System

From the founding thesis to The AI Value Realization System.

The original concept memorandum identified a fundamental enterprise need: a governed record connecting AI investment to evidence, accountability, and value.

Subsequent work expanded that idea into a broader system. Absorptive is now The AI Value Realization System, connecting commitment, evidence, outcomes, and decisions across the enterprise.

The memorandum records the original thesis behind Absorptive. The thesis endures as the system and its language continue to evolve.

Absorptive Capacity: The Determining Factor in Enterprise AI Success

The complete memorandum sets out the original argument in full: the realization gap in enterprise AI investment, the structural basis required for governance, and why absorptive capacity determines whether AI investment becomes operating capability.
